What Is a Fractional CTO? Costs, Scope, and When to Hire One
A fractional CTO is a senior technology executive who provides CTO-level leadership on a part-time basis, usually two to three days a week, for companies that can't justify, or don't yet need, a full-time hire.
It's a role, not a consulting gig. A consultant delivers a report and leaves. A fractional CTO sits inside your team, owns outcomes, and stays accountable, they just don't work for you 40 hours a week. The word "fractional" describes the engagement structure, not the seniority of the person.
What a fractional CTO actually does
- Architecture and tech strategy: system design, stack decisions, scaling plans, and the trade-offs that go with them.
- Code review and quality: PR reviews, coding standards, and testing practices that keep a codebase healthy.
- Roadmap and scope planning: breaking ambitious goals into shipped milestones and protecting them.
- Hands-on delivery: writing code and unblocking the team, not just advising from the sidelines.
- Hiring support: JDs, technical screens, interview loops, and onboarding for the team you're building.
- Executive reporting: engineering translated into plain English for stakeholders and investors.

Rates vary widely by experience and urgency, from a few thousand dollars a month to five figures, which is why most fractional CTOs publish a starting rate rather than a menu. When to hire one

- The team is shipping but the architecture isn't scaling. Slowdowns and rewrites are the early warning signs.

When NOT to hire one
If you're pre-product with a fully technical founding team, you probably don't need external leadership yet, just build and talk to customers. And if your real problem is a full-time role (you need someone embedded daily for years), a fractional CTO is a bridge, not a replacement. Used honestly, a fractional CTO is the cheapest hire on your team with the biggest ROI; used dishonestly, it's a very expensive pair of hands.
